Biotech Student Recruiting and the Sales Funnel

Part of InnovATEBIO’s Biotech Careers and Entrepreneurship Hub mission is helping community college biotech leaders integrate practical business concepts into program planning and development. One of the most common challenges we hear is student recruitment. At the same time, there is a broad need to increase awareness of biotechnology as a career pathway—from middle school through college and beyond.

Data from the National Center for Education Statistics (NCES, 2023) show that—with only a few exceptions—college biotech programs graduate very small numbers of students. Among InnovATEBIO member colleges, only 14% reported more than 20 annual completions1, with just seven institutions exceeding 50. Given limited time, staffing, and resources, the key question becomes: where should recruiting efforts be focused to produce sustainable enrollment?

The Sales Funnel

Businesses use a framework called the sales funnel to understand how much effort and cost are required to acquire customers. The funnel represents the stages an individual moves through—from initial awareness, to interest, evaluation, and ultimately a decision or “conversion.”

Importantly, the sales funnel does not begin with the entire potential market or “universe” of people who could be interested. It begins with leads—people who have actually been reached and made aware of an opportunity. In recruiting, this distinction matters: awareness efforts create leads, and only those leads enter the funnel.

While common funnel stages are widely described, organizations customize them to meet their goals. In student recruiting, stages might include awareness of the program, learning more, enrolling, and later becoming advocates who help recruit others.

Movement from one stage to the next is measured by a conversion rate, calculated as the number who advance divided by the number at the previous stage.

Conversion Rate (C) = (Number of conversions ÷ Number at previous stage) × 100

For biotech programs, this might be expressed as:

C = Number of student enrollments ÷ Number of students made aware of the program

Typical business and online conversion rates are often low—commonly in the range of 1–4%, depending on the audience and offering. However, conversion rates can improve substantially when recruiting efforts are focused on well-defined and receptive audiences.

Customer Acquisition Cost (CAC) and Program Sustainability

The sales funnel is closely tied to Customer Acquisition Cost (CAC)—the total cost required to acquire one customer, or in this case, one enrolled student. In higher education, CAC includes faculty and staff time, outreach activities, marketing materials, events, follow-up communication, and supporting infrastructure.

CAC is driven by the top of the funnel: how many people must be reached to produce enough enrollments (figure below). Tracking funnel stages helps programs understand where effort is being spent effectively and where it is not.

For example, consider activities like hosting an on-campus seminar or visiting a high school. Attendees who share contact information become leads at the top of the funnel. If 40 students attend and 2 eventually enroll, the conversion rate is 5%. The time spent preparing the presentation, delivering it, and following up represents the total cost. Dividing that cost by the number of enrolled students yields the CAC for that activity.

In digital contexts—such as websites, email campaigns, or social media—funnel stages may include impressions, clicks, inquiries, and applications. Costs similarly include time spent creating content, managing platforms, and tracking outcomes.

By making funnel stages explicit, programs can compare activities and focus on those that lower CAC, improve efficiency, and deliver a stronger return on investment (ROI). Lower CAC means fewer resources are required to sustain enrollment levels, making programs more resilient over time.

The goal is to make the number of people you want to be aware as small as possible so that leads (awareness) are more likely to enter paths toward enrollment.

Why This Matters for Biotech Programs

Most biotech programs rely on a very small number of faculty—often one or two people—for both instruction and recruitment. If enrollment falls below sustainable levels, programs face reduction or closure. Given these constraints, recruiting efforts must prioritize high-impact strategies.

A broad “educate everyone” approach—such as visiting many high schools or attending numerous general outreach events—often produces low conversion rates. For example, enrolling 24 students with a 1% conversion rate would require reaching approximately 2,400 people.

A more effective strategy is to focus on individuals who have already progressed partway through the funnel. Current college students—particularly those enrolled in biology, chemistry, health sciences, or nursing programs—have already selected the institution and demonstrated interest in science or healthcare pathways. Targeting this group can increase conversion rates by an order of magnitude or more.

With a 10% conversion rate, enrolling 24 students would require reaching only 200 students, dramatically reducing CAC and making recruitment efforts far more manageable, scalable, and sustainable. Indeed some of our colleagues have focused on their college audiences with good success.

  • By tracking funnel stages and focusing recruitment on high-conversion audiences, biotech programs can improve enrollment efficiency, lower costs, and strengthen long-term program viability.
